Why India's Largest Brands Are Invisible to ChatGPT - And Why the Dashboard Won't Show It

Why India’s Largest Brands Are Invisible to ChatGPT.

A few weeks ago I sat across the table from the leadership of a manufacturer that turns over more in a year than several Indian states raise in tax. Market share dashboard: green across the board. Dealer sell-through: healthy. Brand tracking study: respectable. Then I asked one question that had nothing to do with any of their reports.

‘What does ChatGPT say about you, right now, when someone asks which brand to buy?’

Nobody in the room knew. Not the CMO. Not the head of digital. Not the CEO, who had, until that exact moment, been having a perfectly reasonable day.

This isn’t a gap in their marketing. It’s a gap in what marketing learned to measure.

For twenty years, ‘visibility’ meant a ranking on a search results page – something you could screenshot, track, and slot into a quarterly review. AI-mediated research doesn’t produce a ranking. It produces one answer, delivered with total confidence, to one person, and then it’s gone. No impression count. No position tracked. Just a buyer, a decision, and a brand that was either in the room or wasn’t – and no dashboard on earth currently tells you which.

It matters at least as much on the B2B side

A procurement officer shortlisting vendors ahead of an RFP is increasingly asking an AI model to summarise ‘reliable Indian manufacturers in [category]’ before a single salesperson gets a call returned. If your company isn’t in that summary – or worse, if the model has your certifications wrong, or quietly believes your factory closed in 2019 – you’ve been eliminated from a shortlist you never knew existed, by a conversation you were never in.

Why it happens – and why it isn’t personal

AI models don’t dislike anyone. They reflect what already exists – in your own content, and in what’s been written about you elsewhere. If neither has ever answered the specific question a specific buyer is asking, there is nothing for the model to recommend. It isn’t bias. It’s an honest reflection of an absence, which is in some ways worse, because there’s no one to argue with.

There’s a fix, and it starts with knowing exactly which buyer, in which situation, your brand is currently invisible to. We call it PILOT, Persona, Intent, Location, Occasion, Timing, the same segmentation discipline marketing has used for decades, aimed at a buyer who no longer clicks through ten results to make up their own mind. Read the full framework here, or skip straight to the point: tell us your brand and two competitors, and we’ll run it live, free, in fifteen minutes.

The market share dashboard isn’t wrong. It’s simply measuring last quarter’s battlefield. There’s a new one, and right now, most large Indian companies haven’t sent anyone to go and look at it.

If you’d like to know what AI models are currently saying about your company – accurately, inaccurately, or not at all – we’re happy to check. No charge, no pitch. Just the answer.
